I'm about to attach some hardware on Alpine Shrunken Calf lined with soft lambskin. This means there is a certain amount of "sponginess" that I've got to contend with. Any tips or tricks on how to do that with rivets so that the hardware is nice and tight against the leather?

Rivet setting on soft skins is very challenging as there is little support holding the rivet upright, therefore it can begin to lean to one side as it is domed. A real pain.
You'll want to make sure both the lock and backing plate are glued in place before rivetting, using full strength contact adhesive.
Then I would recommend using a small C clamp to apply pressure and compress the soft skins by applying pressure to both sides of the hardware.
This will be awkward as you need space to get to the rivets with your setter while making sure you have the head of each rivet supported at the rear.
Take your time, and use a lot of light taps, 100's per rivet if needed.
